THE BACKBONE

A skill first. Then a platform. Then the products.

The Key 4 AI is, in order of permanence, three things. First, the backbone: the vision above, the mission, the values below, and the AI skill of our people. That skill is the core strength of the company, and it does not change. Second, Key4, the holding platform from which everything else is nourished: our method for making small models expert and checking them, our engineering that makes them run on ordinary hardware including the phone, and our own small language model at its heart. Third, two arms. Products, which are also platforms: Key4MB, the flagship, which partners can build on; Key4KB; Key4EDU; and others to come. And services: AI transformation made for one organisation at a time. Products are outcomes of the skill. They will keep coming, and some may grow into ventures of their own. The Key 4 AI transforms organisations with AI, end to end: from the first idea to a running system, and through the years it runs. We work in whatever AI the case needs: large language models, small language models, or AI that is not a language model at all. Our edge, and the place we choose to compete, is the small language model an organisation owns and runs rather than rents. Our skill has so far made three products on that platform, each carrying the edge into a whole stream of work, and all three are ready to deploy.

Every institution will adopt AI. The open question is on whose terms. The largest models are not the bottleneck; they exist and improve every quarter. Trust is: a model an institution cannot inventory, explain and defend is not transformation, it is a dependency with a monthly bill.

So the next intelligence will be held, not rented: small models fitted to one job, running on hardware an institution already owns, checked against a test the institution holds. That is where the value of AI transformation finally lands: inside the walls, in the hands of the people answerable for the result. We do both halves: we build it, and we run it.

  • THE METER IS RUNNING Spending on generative AI models worldwide: $13.0bn in 2025, $28.3bn in 2026, $51.6bn forecast for 2027. Each task an AI agent runs uses 5 to 30 times the tokens of a chat. Less per token, more per task. Gartner, 2026.
  • THE REGULATORS ARE ASKING From the US and the UK to the EU, India and the Middle East, supervisors now ask for models an institution can inventory, explain and defend, with duties arriving through 2027. Governments, too, have chosen to hold their own intelligence rather than rent it, and the same instinct is reaching the institutions they regulate. Sovereign means yours: it runs on your hardware, under your law, and answers to you.   • SMALL BECAME GOOD ENOUGH The model size needed for the same score fell 142 times in two years. By 2027, small task-specific models will be used at least three times more than general-purpose ones. Good enough on narrow tasks; not a replacement for everything. SMALL FIRST

Small first.

A large firm sells the largest thing it can bill and staffs it with whoever is free. A sealed server from a big vendor gives you a generic model and nobody to fit it to your records, your language or your rules. We size the job honestly, fit the model, prove it on your test, and the people who scoped it build it and run it. Small first, and grown by the work.
